How BPR plays critical role in ERP implementation

Processes, organization, structure and information technologies are the key components of BPR, which automates business processes across the enterprise and provides an organization with a well-designed and well-managed information system. While implementing ERP, the organizations have two options to consider.

Either the organization must reengineer business processes before implementing ERP or directly implement ERP and avoid reengineering.

In the first option of reengineering business processes, before implementing ERP, the organization needs to analyze current processes, identify non-value adding activities and redesign the process to create value for the customer, and then develop in-house applications or modify an ERP system package to suit the organizations requirements. In this case, employees will develop a good sense of process orientation and ownership.

This would also be a customized solution keeping with line of the organization's structure, culture, existing IT resources, employee needs and disruption to routine work during the change programmer likely to be the least. It could have a high probability of implementation. The drawback of this option is that the reengineered process may not be the best in the class, as the organization may not have access to world-class release and best practices. Moreover, this may be the only chance to radically improve in the near future and most attention should be paid while choosing the right ERP. Also, developing an in-house application or implementing a modified ERP is not advisable.

The second option of implementing ERP package is to adopt ERP with minimum deviation from the standard settings. All the processes in a company should conform to the ERP model and the organization has to change its current work practices and switch over to what the ERP system offers. This approach of implementation offers a world-class efficient and effective process with built-in measures and controls, and is likely to be quickly installed.

But if the employees do not have good understanding of their internal customer needs or current processes, or if these processes are not well defined and documented, then it is quite possible that while selecting the standard process from the ERP package, employees may not be able to perceive the difficulties likely to be encountered during the implementation stage. Employees would lack process ownership and orientation. Other than technical issues, issues like organization structure, culture, lack of involvement of people etc. can lead to major implementation difficulties, and full benefits of standard ERP package may not be achieved. It may lead to a situation where the organization may have to again reengineer its processes. This could be a very costly mistake.

There is also a third option of reengineering business process during implementation of ERP. But it does not considered to be a practical option and is likely to cause maximum disruption to existing work. It should not be forgotten that during BPR and ERP initiatives, routine work is still to be carried out and customers need to be served

eresource ERP's strength: Information accuracy and decision-making capability

Accurate, timely and relevant information

IN TODAY's competitive business environment the key resource of every organization is information. If the organization does not have an efficient and effective mechanism that enables it to give the decision-makers the right information at the right time, then the chances of that organization succeeding to the future are very remote.

The three fundamental characteristics of information are accuracy, relevancy and timeliness. The information has to be accurate, it must be relevant for the decision-maker and it must be available to the decision-maker when he needs it. Any organization that has the mechanism to collect, collate, analyze and present high-quality information to its employees, thus enabling them to make better decisions will always be one-step ahead in the competition.

In the changing business environment, the time available for an organization to react to the market trend is very short. To survive, the organization must act quickly, gathering and analyzing the data - both internal and external. Any mechanism that will automate this information gathering and analysis process will enhance the chances of the organization to beat the competition.

Major drawback of the legacy systems was that they did not have an integrated approach. There will be an accounting system for the finance department, a production planning system for the manufacturing department, an inventory management system for the stores department and so on. All these systems will perform in isolated. So if a person wanted some information, which has to be derived from any of these two systems, he has to get the necessary report from both systems and then correlate and combine the data.

An organization cannot function as islands of different departments. The production planning data is required for the purchasing department. The purchasing details are required for the finance department and so on. So if all the information islands, which were function in isolation, were integrated into a single system, then the impact of that would be dramatic.

If the purchase department can see the production planning details, then it can make the purchasing schedule. If the finance department can see the purchase details as soon as it is entered the system, they can plan for the cash flow that will be necessary for the purchase.

In legacy system getting information about some aspect that is dependent on more than one department is a difficult task. And no business executive or decision-maker can take good decisions with this isolated data that he will be collected from the various reports produced by each department. Even if he collates the data and produces the information that he requires, he will have lost valuable time that could have been better spent in decision-making.

With the implementation of resource ERP system the organization will able to function as a single entity and caters to the information needs of the whole organization. When the information that is generated is accurate, timely and relevant, it will go a long way in helping the organization to realize its goals. This is the strength of eresource ERP system - integration and automation - and that is why implementation of eresource ERP system will help in improving the information accuracy and in better decision-making.

Vendor managed inventory

Vendor-managed inventory- implement eresource ERP

Vendor-managed inventory (VMI) is a process where the manufacturer generates orders for the distributor based on demand information sent by the distributor using Enterprise Resource Planning (ERP) system . During this process, the manufacturer is guided by mutually agreed objectives for inventory levels, fill rates and transaction costs.

VMI is a planning and management system that is not directly tied to inventory ownership. Under VMI instead of the distributor monitoring sales and inventory for the purpose of triggering replenishment orders, the vendor assumes responsibility for these activities.

In the past, many manufacturers operated vendor-stocking programmes where a representative visited a distributor a few times a month and restocked their suppliers up to an agreed level. VMI replaces these visits with information gathered from cash registers and transmitted directly to a manufacturer's computer system via ERP. Now, manufacturers can monitor sales of their products and decide when to initiate the replenishing procedure.

To understand VMI, let us look at to business models:

The Conventional Business Model: When a distributor needs a product, they place an order against a manufacturer. The distributor is in total control of the timing and size of the order being placed. Under this model, the distributor maintains their inventory plan.

Vendor Managed Inventory Model: The manufacturer receives electronic data that informs it about the distributor's sales and stock levels. The manufacturer can view every item that the distributor stocks as well as the true point of sale data. The manufacturer is responsible for creating and maintaining the inventory plan. Under VMI, the manufacturer generates the order, not the distributor.

Why you need an ERP solution

To survive, thrive and beat the competition in today's competitive business world one has to manage the future Managing the future means managing information. In order to manage information, deliver high-quality information to the decision-makers at the right time and to automate the process of data collection, collation and refinement, organizations have to make information technology an ally and should harness its full potential and use it in the best way possible.

This is the reason why almost all organizations are turning to some sort of ERP package as a solution to their information management problems. ERP packages if chosen correctly, implemented judiciously and used efficiency will raise the productivity and profits or companies dramatically. But many companies fail in this because of wrong product, incompetent and haphazard implementation and inefficiency or ineffective usage.

To work successfully ERP solutions need a lot of factors to click. There should be good people who know the business, the solution providers should be good and their package should be the one best suited for the company's needs, the implementation should be planned well and executed perfectly and the end-user training should be done so that the people understand the system and the effect of their efforts on the overall success of the program.

Less well known company for ERP implementation

The members of the implementing team that are going to be dedicated for your company during the implementation are a key success factor to consider. Rather than concentrating on having a big name behind your implementation, we would suggest you get more details of this less well known company.

If this small company has good capabilities among them and seem to be up to their promises in the contract, then this would be satisfying.

Sometimes big named companies would issue a sub contract to smaller implementing companies, but usually and for some reasons such implementations fail.

Again, you might get excited during the discussions held, but nothing is going to be guaranteed if not documented in the contract.

With eresource ERP, manufacturing is a global business

Manufacturers have a better-than-ever chance

SPEED of information flow has made manufacturing a global business. Coupled with advertising, the ability to move information at the speed of light has opened up all corners of the globe to makers of all products.

The computer has changed the way we conduct our businesses. It has also allowed small companies to become giants in their industries by giving them the greatest. Mid-sized companies have access to the same quality of information as the giants in their fields. The question is no longer, where can I get the information I need? The question is now, what do I do with all the information I have?

There are many computer programs designed to convert data into information, usually for a specific purpose or function. Shop floor workers need one level of information, in real-time, about the process or production; executives need a different view of that data for long-range planning and short-term deployment. Same data; different information.

Data mining and data warehousing applications involve this aspect of information development. Databases are becoming larger and larger as companies find more and more data to store.

Answering that call, software developers have looked for ways to bring many divergent requirements under a single, if huge, umbrella program called enterprise resource planning or ERP. What ERP strives to do is combine the needed functions of every application a company requires to do its job and integrate them all together.

ERP allows companies to balance customer demands impacted by multiple interrelated items and multiple plant locations. ERP adds applications for financials, supply chain, and distribution and requirements planning for multiple sites. It facilitates intelligent resource planning in the face of rapidly changing constraints such as materials availability, market readiness, plant capacities, personnel certification and business costs per location. In short ERP systems will allow decision makers to champion 'an intelligent, agile and responsive organization in the global marketplace of the next century.'

In modern manufacturing operations, information starts at the top and the bottom simultaneously. Data originates at the machines, the process and the workers. It indicates what is being made, how and where, when it will be done, and why it won't be on time.

ERP also can make a difference at the shipping and distribution end of a company. Shipments can go direct, and are therefore smaller and cheaper. In addition, there's no need to stock materials or finished units, so stocks don't become obsolete and have to be written off.

Even before the manufacturing operation gets involved, information is necessary, such as in the sales effort. As the pace of the typical sales cycle increases and the ability to access more information increases, information systems must be able to keep pace and even improve the process. The most valuable information to our overseas people is product and customer information. It is exceedingly important for all sales people to have a complete view of all activity that occurs with a customer. This would typically include sales history, but now must include trouble calls, service requests, repairs and any other activity from general questions to product inquiries.

ERP is not confined within the walls of a single entity. With the web-enabled ERP such as eresource ERP, data flows go out to suppliers and vendors, customers and prospects. What you find out can be shared with another person or even millions of people at the same time you learn it yourself. Design and product development can be a collaborative process without barriers of space and time. Groupware, data management and communications combine to allow everyone to sit in the same office, regardless of where they are physically located.

eresource Infotech's web-based ERP and its e-mail alert capabilities have exploded onto the scene as mandatory business requirements. It has helped even the playing field to a point where the size of a company is far less apparent and in some cases unimportant. The Web-based ERP offers a great resource and network capability that allows to puts more product information and customer service information in the hands of customer. The organization can also offer direct ordering of products and services and traditional order management services through the Web-based ERP and improve the customer interaction. This should ultimately lessen the cost per order and allows the organization to focus more on customer grievances and less on traditional tasks.

Thanks to the emergence of cutting-edge global IT solutions such as ERP, manufacturers have a better-than-ever chance of keeping up with the increasing demands their customers are putting on them.

ERP implementation: when, why and how?

Making ERP success: Identifying the right elements- Part IV

A methodical implementation of ERP system starts from the preliminary analysis of ERP readiness audit for the client. What is discussed here is the key issue concerning the implementation methodology. The current business performance of the client, forthcoming strategic plans, investment potentials, culture and general human resource characteristics, expectations, and objective settlings for ERP should included in this analysis. Once the study report is submitted based on the above analysis, the client has to accept the recommendations emphasized on it.

Keeping with the current trend, it will be very risky from the client side to reject ERP based on poor readiness audit results. To sustain competitiveness ERP cannot be substituted by fragmented legacy systems. The only way out is the proper reengineering programme for ERP adoption. Though may seem critical, this is the main focus of the methodology.

A blue print should be drawn with details of migration and other things and scientific analysis of 'to be adoption' and its phase-execution to be discussed thoroughly. The activities for the overall implementation programme should be planned with time units. The consulting firms overlook the time required for data collection and policy decisions on masters settings. ERP master setting can be regarded as the heart of ERP implementation.

Sufficient time must be allocated to identify, clarify, validate and simulate the exact information about all the master level entries. In India, such exercise is the only opportunity for the companies to do for their life time better performance. It will not be false to say that an organization of size more than 1000 crores should take at least three months to set Item Master. . No consulting company or the client will agree on such figures in today's jet age. The idea is to sell ERP quickly and to start utilizing it.

One more important element is the parallel user training and knowledge upgrading. The best practice what eresource recommend is to take users to the actual ERP implemented sites to show them the process flow. What you see is the best training you never thought of, especially when you have no idea or clue for such concepts.

What is to be kept in mind while going live is, the time to be planned properly and the organization should be equipped with abilities to face whatever shortcomings they may encounter with. There are ideal implementation methodologies, which not only will keep the customer satisfied, but also will boost the confidence of the users. One of the methods used is mentioned here for readers' reference.

The method was applied in one of the manufacturing companies. It was recommended ten transactions every day to be carried out in ERP without any entry in legacy system. Then it generated all the documents from ERP as supporting papers for the manual entries and reports. The rest of the entries in a day used to be carried as manual entries in the legacy system. Soon users understood ERP is better on all the grounds. This formula worked wonderfully well for generating confidence and reduction in resistance in users' mind.

Another question is, should ERP implementation be carried out module wise or all the modules at one go? The answers to these questions are case specific. It will be difficult for to generalize the theory for it. Mostly decision on this depends on the readiness audit result, available strength of consulting human power - both internal and external - relevance of ERP at various sites, timeframe, and the budget. But it is highly recommend that the organization should go for the implementation of all the modules at one site, and then go for roll out strategy for all sites.

Finally, there is a wrong concept about the BPR and ERP system. The main doubt persist in the mind of many decision makers is whether the organization should first carry out BPR and then implement ERP, or vice versa. Actually, one has to understand that the physical form of the BPR concept is the ERP system. In some organizations where BPR is carried out first then ERP was implemented. In all these places, the BPR document was thrown into dustbin and new 'to be document' was prepared suitable to ERP.

Such cases clearly show that BPR benefits as such don't exist without ERP reference, and ERP just cannot be carried out without proper BPR. What we assume is that the BPR must be the outgrowth of ERP implementation and, therefore, it should be carried out during implementation only. But the major element of BPR is the change in the mindset, which can be initiated before ERP adoption, may be during the preliminary analysis by way of user training. The best thing to do in these situations is to carry 'noiseless BRP' which triggers the implementation smoothly.

Why, when and how?

Of many reasons to implement an ERP solution, the chief reason is the need for a common IT platform. Other reasons include a desire for process improvement, data visibility, operating cost reductions, increased responsiveness to customers and improvement in strategic decision-making.

ERP is certainly action as an impetus for the replacement for a mix of aging legacy system with a common platform. This reputation of legacy system with a common platform had become imperative for a number of reasons. Mainly because mix of aging legacy systems had led to high cost support, and the firms expected business benefits such as process improvements and data visibility to result in cost reductions.

Implementation methodology

Assuming a decision on an ERP has been taken, the implementation normally consists of five stages:

Design
Implementation
Stabilization
Continuous improvement
Transformation
The structured implementation programme can speed system deployment and return on investment. This can be done in the following manner:

Conducting an effective gap assessment
Business and technical processes
Organizational measures
Data conversion and data clean-up
Agreeing on the implementation boundaries
Project sponsorship and governance
The implementation strategy is ultimately built on a foundation of people, processes and product
